Alcohol-based aftershaves have been the standard for decades. They sting when you apply them. That sting became familiar. Eventually familiar became expected, and expected became proof that something was happening.

What's actually going on
After a shave your skin has already been through a lot. Even a clean shave with no visible cuts is still a blade passing across your face multiple times. Your skin is more exposed than it was five minutes ago.
When alcohol touches freshly shaved skin it burns — not because it's healing anything, but because it's stripping what's left of your skin's protective barrier. The same barrier your skin was trying to maintain through the whole shave.
You just made your skin more vulnerable. Alcohol makes it more vulnerable again.
The real test
Don't judge your aftershave by the first five seconds. Judge it twenty minutes later.
Does your skin feel comfortable? Does it feel hydrated? Is it still tight?
If it still feels tight and dry twenty minutes after applying it, your aftershave isn't finishing the job — it's adding to the problem.
What your skin actually needs after a shave
Support. Not punishment.
You've removed hair, exfoliated the surface, and made multiple passes with a blade. At that point your skin doesn't need another challenge. It needs something that calms it down, seals it up, and keeps it from drying out through the rest of your morning.
That's the only job an aftershave should be doing.
